How it works (the mechanism behind the promise)
The AI, the Technical Lead, the process, and the reviews are simply how K15 Labs delivers on the promise. Three phases from first call to a working team, then a predictable weekly rhythm.
Phase 1 - Engage (one call, then paperwork you can read). A 30-minute call confirms fit, work type, scale, and timeline - we say up front if a pod is not the right fit. Then a mutual NDA, then one comprehensive Master Service Agreement. Both are readable as drafts on the site before any signature. Work begins after signed contracts and the first payment.
Phase 2 - Onboard (your team, wired into your accounts). We assemble your Pod Owner, your Technical Lead, and the AI-native developers your roadmap requires, then wire in your stack, code, accounts, environments, tooling, and access. Everything lives in your world. A working team in 3–5 weeks.
Phase 3 - Operate (software just gets built). Planning on Monday. Build Tuesday through Thursday. Your Technical Lead reviews every change against your standards. A mid-week sync with your Pod Owner. A written report every Friday covering shipped work, work in progress, blockers, next priorities, PRs reviewed, risks, and notes from your Pod Owner - so you never have to chase an update.
We work in your process, your code, your CI, your issue tracker, and your accounts - your process is the process of record. If you do not have a defined process for something, we propose one in writing during onboarding and you approve it.
The pod (who takes what off your plate)
Four roles, clear lines. Everyone but the Product Owner is fully managed by K15 Labs - you never hire, manage, or retain them.
- Product Owner (your side). You, or someone on your team - the one person who decides what gets built, in what order, and what "done" means. You keep complete control; this role never moves to K15 Labs.
- Pod Owner (included, not counted toward the developer cap). Your one point of contact - and always from an engineering background, so one person handles both your priorities and technical alignment with your CTO. Turns your priorities into the plan, runs the cadence (planning, standups, the Friday report), and coordinates the Technical Lead and developers behind the scenes - so you never bounce between contacts, chase updates, or manage individuals.
- Technical Lead (included, not counted toward the cap). A senior engineer embedded in every pod who guarantees quality to your standards. Owns technical direction against your tech strategy, roadmap, and spec - acting as an extension of your CTO or dev lead, or as the dev lead where there isn't one - and reviews every change before it ships, so you never wonder if the code is good.
- AI-native developers (up to 5 code-producers per pod). Vetted, professionally trained web developers fluent in modern stacks (React, Next.js, TypeScript, Node) and AI tooling. They do the building; the Technical Lead's review keeps every change production-grade.
Pods can also add specialists - designers, QA, cloud/DevOps. Specialists who ship code count toward the 5 code-producer cap; those who don't (e.g. designers) do not. Past 5 code-producers, a second pod opens automatically with its own Technical Lead.

- How is this different from staff augmentation or an agency?
- Staff augmentation rents you a body you still have to manage. An agency sells you a project and keeps the keys. We do neither. You get software development completely handled by people you trust, while you stay in complete control of your product - a Pod Owner who runs the day-to-day so you never chase updates, and a Technical Lead who guarantees quality to your standards. One monthly price you can scale up or down, everything built in your accounts and yours from day one. No hiring cycle, no setup fees, no lock-in.
- What am I actually getting?
- Certainty. A capable engineering team that is always working on what you decide, without you ever hiring, managing, or retaining anyone. Underneath, that team is made of engineers fluent in modern AI tooling - which lets them ship more, faster - and a Technical Lead who reviews every change before it ships, so you never have to wonder if the code is any good. - What kind of work do you do?
- Whatever is on your roadmap. We are built to handle the harder end of the spectrum - automation, orchestration, custom AI agentic workflows - alongside everything you would expect from a production web team: payments, third-party integrations, dashboards, customer-facing apps, internal tools, marketing pages. You decide what gets built and in what order; it gets built.
- What kinds of projects is K15 Labs best suited for?
- K15 Labs pods are built for ongoing roadmaps rather than one-off projects. Four work types come up most: automation (internal workflows, ops tooling, batch jobs, scripts that move data between the systems you already pay for), orchestration (multi-step processes wired across services, queues, and APIs - reliable, observable, and built to be debugged), custom AI agentic workflows (production AI agents and tool-calling pipelines that solve real business problems, not demos), and production-grade web (payments, integrations, dashboards, customer-facing apps, shipped in your stack). For genuinely one-off work that fits in about 4 weeks with fully defined scope, we recommend a freelancer instead - and we say so.
- When is K15 Labs the wrong choice?
- If the work is a one-off task that fits in 4 weeks or less, can be fully scoped up front, and nobody needs to read the PRs after sign-off - pick a freelancer. K15 Labs is for the work that does not end: ongoing product roadmaps where continuity, guaranteed quality, and code ownership matter.
- What is included in every pod?
- Every pod includes at least one AI-native developer, a Technical Lead who guarantees quality to your standards (technical direction, architecture guidance, review on every change), a dedicated Pod Owner as your point of contact, a written delivery report every week, and standard contracts (NDA and MSA with IP ownership and talent protection inline; DPA on request). The Pod Owner and Technical Lead are included in every pod and do not count toward the 5-developer cap.
- Who decides what gets built?
- You do. The Product Owner is always your role - you or someone on your team sets priorities, makes the product call on trade-offs, and has the final say on what ships. Nobody at K15 Labs decides what gets built. Your Pod Owner turns those decisions into a plan; they never make them for you.
- How do we communicate day-to-day?
- You talk to one person, never a crowd. Your Pod Owner is your single point of contact - and because they come from an engineering background, that one person handles both sides of the conversation: turning your priorities into the plan and running the cadence (planning, standups, the weekly report), and talking architecture, standards, and trade-offs with your CTO. No bouncing between a business contact and a technical one. Behind the scenes they coordinate the Technical Lead - who guarantees quality by reviewing every change before it ships - and the developers, so you never manage individuals or chase updates. We work in your tools: Slack, Linear, Jira, GitHub, whatever you already use. A written report goes out every Friday, so you always know exactly where things stand.
- What happens if a team member is not working out?
- Tell your Pod Owner, and it is handled - you never run a recruiting process or manage a handoff. The incoming engineer onboards in parallel and takes over open PRs, tickets, and context before the outgoing one rolls off, so the work keeps moving without you noticing a gap. Your Technical Lead - who already knows your codebase and your standards - is the constant across any change, so knowledge lives in the pod and your accounts, not in one person. Changes to your Technical Lead or Pod Owner are never a surprise: you're notified ahead of time, with the handover planned. Far safer than a freelancer or agency handoff.
- Do you work in US hours?
- Yes. We keep overlapping hours with US business hours for your Pod Owner, code reviews, and escalation. Implementation work happens outside of meetings too - we are not selling chat-time, we are selling software that gets built.
- What does a typical week look like?
- Planning on Monday: goals for the week, priorities reviewed with your Pod Owner, dependencies and risks flagged. Building Tuesday through Thursday: AI-native developers ship while the Technical Lead pairs in on architecture decisions and reviews the work. Review happens daily - every change is reviewed against your standards before merge, so you never wonder if it was done right. Mid-week there is a short sync with your Pod Owner for status, blockers, and decisions. On Friday a written report goes out: shipped, in progress, blockers, next priorities, PRs reviewed, risks, and notes from your Pod Owner - so you always know exactly where things stand.
- Whose process, code, and environment do you work in?
- Yours. We work in your code, your CI, your issue tracker, your accounts, and your review standards - your process is the process. If you do not have a defined process for something yet, we propose one in writing during onboarding, you approve it, and it becomes the process of record in the MSA engagement details. We do not stand up K15 Labs-side mirrors or substitute our own way of working for yours.
- Which tools and stacks do you support?
- We are stack-agnostic for client work; we confirm fit before any plan change. Common stacks we run include TypeScript / Node, Next.js / React, Python, Postgres, AWS, Vercel, GCP, and modern AI tooling (Anthropic, OpenAI, agent orchestration frameworks). If we cannot staff the work well, we will tell you up front.
- What AI tooling does the pod use - and can we require our own?
- By default we work on K15 Labs-provided AI tooling - Cursor, model API access, and the rest - at no extra cost to you. If your security or compliance needs require your own model deployments or specific tooling, we use those instead; it is a clean election in the MSA engagement details. Either way, every AI-assisted change passes through the same Technical Lead review against your standards as any other code, so quality never depends on the tool.
- How fast can a pod start, and how fast can it grow?
- A pod from a standing start is operational in 3–5 weeks after contracts are signed and the first payment clears. A developer added to a running pod usually starts within 7-14 days of your approval. There is no hiring cycle on your side.
- Where does the code and infrastructure live?
- Code lives in your GitHub or GitLab, in your accounts, with feature branches, PRs, Technical Lead review, and CI gates (lint, typecheck, tests, build) before merge - no direct pushes to protected branches. For infrastructure there are two options: client-owned cloud (infra lives in your AWS / GCP / Azure / Vercel accounts, you pay providers directly, we work inside your IAM and policies) or K15 Labs-managed cloud (we provision and pay the provider, then invoice it back at cost with an itemized monthly statement - no markup - with a documented handover path for accounts, IaC, secrets, and runbooks). Secrets live in your secret manager, never in code or chat.
- How much does it cost?
- One price, everything included: a base pod is $7,500/month and gives you 1 AI-native developer, a dedicated Pod Owner as your point of contact, and a Technical Lead who guarantees quality to your standards. Additional developers are $6,490/month each, up to 4 more in a pod. At 6 total developers a second pod opens automatically - Pod Owner and Technical Lead included. No setup fees, no surprises.
- What does a pod cost at different sizes?
- Sample monthly pricing (Pod Owner and Technical Lead always included): 1 developer = $7,500/mo; 2 developers = $13,990/mo; 3 developers = $20,480/mo; 5 developers (full pod) = $33,460/mo. At 6 developers a second base pod opens ($40,960/mo total) with its own Technical Lead. The formula: $7,500/month base pod plus $6,490/month per additional developer.
- How does billing work?
- One monthly price, one invoice. You pay the first month upfront, then monthly recurring after that. We recommend ACH Direct Debit for US clients - card fees are expensive at this monthly amount. Wire or bank transfer is available for larger accounts. Work begins after the first payment and signed contracts.
- What is not included in the monthly price?
- Cloud / SaaS infrastructure costs, third-party licenses and APIs, custom contract drafting beyond our standards, on-site travel, and after-hours / weekend pager rotation. Infrastructure can be billed through K15 Labs at cost (pass-through, itemized, no markup) if you choose the K15 Labs-managed environment option.
- Is there a minimum commitment? How do downgrades work?
- There is a 3-month minimum commitment - this is not a "cancel anytime" subscription, because pods are staffed with dedicated people. After the minimum term the engagement renews monthly. Downgrades take 30-day notice and are effective at the next billing period; a short transition window may be required for handover. Upgrades are simpler: request an additional developer, we confirm role fit, and the plan updates on the confirmed start date.
- How do I cancel?
- One monthly price you can scale up or down - with a real minimum term, so this is not a "cancel anytime" subscription. After the minimum term, you can cancel with 30-day notice. Cancellation is effective at the end of the current billing period or the end of the notice period, whichever is later. There is nothing to claw back and nothing to migrate: everything we have built is already in your accounts, so you keep all of it. No automatic refund for partial months unless agreed separately.
- What contracts will I sign?
- A short NDA before deeper technical review, then one comprehensive Master Service Agreement that covers services, the engagement details (pod, monthly price, start date, tools, Process of record), payment, IP ownership, talent protection, security, and the rest. A Data Processing Agreement on request when we process personal data, and an Addendum if you later add a team member to the pod. You can read draft versions of every document on this site before any call.
- Who owns the code we ship?
- You own everything we build for you - code, configuration, designs, and docs - from the moment it's created, in your accounts. We start every engagement from a clean slate and keep nothing in your deliverable. The only thing that leaves with us is general engineering know-how, which lives in our engineers' heads and can't be owned by anyone.
- Is code ownership conditional on payment?
- No. Under the Master Service Agreement, you own all right, title, and interest in the Work Product from the moment it is created, and that ownership is not conditional on payment. Even during a payment pause, K15 Labs will not delete, disable, claw back, or interfere with work already delivered in your accounts.
- Can we read the contracts before talking to anyone?
- Yes. Draft versions of every standard document - the mutual NDA, the Master Service Agreement, the Data Processing Agreement, the pod-change Addendum, and even the Employment Contract Addendum every K15 Labs team member signs at hire - are published in full at https://k15labs.com/legal, so you can review the terms before any call.
- How is confidential information handled?
- A signed NDA covers confidential information from the first technical conversation. The Master Service Agreement and Data Processing Agreement extend that to ongoing work. We do not publish identifying client information without written permission.
- What does your team sign before touching our code?
- Every K15 Labs team member signs the Employment Contract Addendum at hire, before they ever touch a client's code - confidentiality, Work Product ownership by K15 Labs (the chain of title behind your ownership), client separation (no reuse of one client's code or data for another), security (named least-privilege access, no client secrets on personal devices), AI tool guardrails, and client non-circumvention. It is published as a draft on the legal page so you can see the safeguards before any call.
- How do you handle security and access?
- Code lives in your repository. Access is granted to named pod members only and revoked at the end of engagement. Secrets stay in your secret manager. For K15 Labs-managed environments we provision and operate infra inside our own accounts with audit logging, and bill it back to you at cost.
- How is AI tooling governed from a security standpoint?
- Pod members may use only AI tools approved by K15 Labs or required by the client, and must never paste client code, credentials, personal data, or confidential information into unapproved AI tools. K15 Labs does not intentionally use client personal data to train public foundation models. If your security or compliance needs require your own model deployments or restrictions, that is a clean election in the MSA engagement details. All AI-assisted work passes the same Technical Lead review, quality, and confidentiality standards as any other work.
- How do I add more developers?
- Just tell your Pod Owner - no job posting, no interviews, no hiring cycle. We confirm fit and a start date, then add an AI-native developer to your pod. A pod from a standing start is working in 3–5 weeks; a developer added to a running pod usually starts within 7–14 days of your approval. Once you reach 6 developers, a second pod opens automatically - Pod Owner and Technical Lead included.
- How does K15 Labs compare to staff augmentation?
